Your Lumio Journey: What Working With Us Actually Looks Like
Your Lumio Journey is the official process everyone who works with Lumio follows in order to grow their small business. Your Lumio Journey has four stages: Diagnose, Spark, Illuminate, and Shine. Every client starts at Diagnose, and then gets routed to the stage their business actually needs. This article walks through all four: what happens in each one, how long it takes, and what you end up receiving in each stage.
Stage 0: Diagnose
Everything starts with the Diagnose call. It runs 45 to 60 minutes, and it isn't a sales call. The entire point is for us to understand you and your business as thoroughly as we can before we recommend anything.
We cover a few different areas about your business in the call, such as:
Operations — how the day-to-day actually runs, who handles what, and what breaks first when things get busy.
Marketing — who your customers are, how they find you, and what makes them come back.
Finance — what you track, what feels weakest, and where the money goes.
But understanding your business doesn’t give us the full picture, so then we ask questions about you. What you're proud of. What scares you. What you'd fix tomorrow if you could only fix one thing. And how much time and money you could realistically put toward improving the business over the next month.
You don't have to prepare anything for this call. You don't need to have the best answers possible or join the call in fancy clothing. If you answer questions about your own business as honestly as you can, you are doing everything you need to.
Your Diagnosis
Within a week of the call, you receive your Diagnosis: a written document built from the Diagnose Call and written in clear, practical language.
It opens with your business as we understand it — what it is, why it exists beyond the money, and how it actually works across operations, marketing, and finance, in plain language. Then what you're doing well, and why those strengths matter more than you may realize.
Then the harder part: what your business should be worried about. Usually two or three things that are going unanswered within your business. For each thing you should be worried about, we show you the evidence rather than asking you to take our word for it.
From there we go into where your business can improve. The Diagnosis identifies four to five specific places your business is losing money or leaving it on the table. Each one gets three things: what it is, why it matters, and exactly how it shows up in your business.
It closes with our recommendation. Which stage fits you, why that stage specifically, and what would be different after you implement it. Alongside that, two things most recommendations leave out: an honest comparison of what solving these problems alone would take versus what it looks like with us, and a plain statement of what our recommendation doesn't cover. If two of the problems we found sit outside the scope of what we're recommending, we say so rather than implying the plan fixes everything.
The last section is what to do next. If you decide to continue with Lumio, you will know exactly what to do the moment you finish reading.
This is the decision point. You read the Diagnosis, decide whether to move forward with Lumio, pay a flat fee, and we begin.
Stage 1: Spark
Spark is for businesses that need to stabilize first. It's a 30-day engagement focused on fast results, and your plan is built within 7 business days of your Diagnose call.
The first section in your Spark plan isn't tactics. It's an explanation of what problem the plan is focusing on and why. Every struggling business has more than one problem, and the instinct is to attack all of them at once — which is exactly why most attempts to stabilize a business fail. Spark identifies the main thing actually causing damage, separates it from the other problems it's creating, and concentrates the plan on repairing that primary issue.
From there, the plan covers three areas: how to improve your cash flow, how to remove your bottlenecks, and how to get customers in the door now. You get six tactics across those three areas, weighted toward whichever one will have the largest impact on your business.
Every tactic is written the same way — what it is, why it's being recommended for your business specifically, and clear, actionable steps you can actually follow. Not theories or principles to consider. Specific steps you can follow the moment you read them.
The plan ends with a roadmap: who should handle each task, what it is, and when it should happen. You'll never be looking at a list of tactics with no idea where to start.
Stage 2: Illuminate
Illuminate is for businesses that aren't in danger but aren't growing the way they should be. Illuminate plans are built within 10 business days of your Diagnose call.
Your Illuminate plan starts with your customers. Who they actually are, what they're really coming to you to solve, how your business solves it, and how to say all of that in language that sells.
Then it covers your brand: what your business stands for, what makes it different, how it should position itself, and how to establish your brand.
After your customers and brand, we get into your growth engine which is the spine of every Illuminate plan. Your growth engine is the specific mechanism your business will grow by over the course of your Illuminate plan. Think of it as the main idea, change, or campaign that the Illuminate plan will be built around. Everything else in the plan exists to serve it.
After your growth engine, there are seven potential areas your Illuminate plan could address: generating awareness, building trust, converting sales, increasing the value of each customer, fixing operations and processes, building your team and capacity, and fixing pricing and margins. Your plan will include three of them, chosen because they support your growth engine and what your business actually depends on. Alongside those, a section on how to track the success of your Illuminate plan and a section covering the digital tools that could help your business.
It ends with a week-by-week roadmap based on your actual capacity. If you told us you have five hours a week, the plan is built for five hours a week — not for the version of you with unlimited time. And the roadmap deliberately extends past the end of our thirty-day engagement, because a plan that stops when we do isn't a plan, it's a project.
Tuesday Check-Ins
Even if you have the most perfect plan in the world, it doesn’t matter if you don’t follow it and pivot the plan as you learn more. You need to ensure that you are accountable for implementing the plan, and revising it as necessary. But you shouldn’t have to do this alone.
Every Tuesday, you’ll receive a short form in your email covering what got done, what didn't, what's changed in the business, anything you want help with, and a quick 1-to-5 on how the week actually felt.
You get back a one-page check-in you can read in about three minutes. It tells you where you actually stand, including when you're behind. From there it covers the main focus of the coming week, and answers whatever questions or concerns you raised in the form.
If you fall behind or if something isn’t working, we re-prioritize rather than mindlessly sticking with the original roadmap. That flexibility is a large part of why the Lumio plans work. Handing an overwhelmed owner more work is how plans die. Adjusting the plan as real life gets in the way is how they get finished.
The Closing Call
At the end of your engagement, we get back on a call to do three things.
First, we look back. What changed most in the business, which recommendations produced the biggest improvements, which were hardest to implement and why, and what's the biggest thing holding you back now.
Second, we re-diagnose. Your Diagnosis gets rewritten to reflect the business as it exists today. Problems that got solved come out. New ways to improve and circumstances go in.
Third, you decide what's next. That might be continuing to the next stage, or it might be taking what you have and running with it yourself. If you decide to go on alone from here, the door will always be open for you to come back to Lumio.
Stage 3: Shine
Shine is what exists after Illuminate. It's an ongoing monthly subscription at $1,499 a month, built for owners who want someone in their corner making sure progress continues and doesn't quietly backslide once the initial engagement ends.
Each month, you receive a short snapshot form and a link to schedule your Shine call about a week before your meeting. The meeting lasts about an hour and it covers the health of the business, a review of what actually got implemented since the last meeting, guided discussion about what comes next, and then decisions on the tasks and timelines for the coming month.
After each meeting you receive a Shine meeting review which provides the specific steps and timeline for the agreed upon tasks in writing. It also puts the business health check and performance review in writing. The Tuesday check-ins continue throughout the entirety of your Shine subscription.
The difference between Shine and the other two stages is simple. Spark and Illuminate end. Shine doesn't. It exists so the progress you made doesn't unwind six months later, and so you're not figuring out the next problem alone.
Where to start
Every journey starts in the same place: the Diagnose call. It's free, it takes under an hour, and you'll have your Diagnosis in your inbox within a week. At that point you decide whether or not you wish to continue.
